Executive Summary
Luxury resale is a credibility market: one visible failure in authentication, provenance, or misrepresentation can outweigh thousands of correct transactions. In late 2025, a pre-seed founder engaged me to help translate a compelling "digital QVC for luxury" concept into a scalable, capital-efficient product strategy—anchored by an Entrupy authentication partnership and her existing fashion blog + community.
The initial model assumed trust would come from physical control: curated inventory, stock held in-house, and studio-based production. The strategic challenge was to preserve premium trust signals while removing the structural constraints of inventory risk and physical throughput—especially under the compressed decision dynamics of live commerce.
Using the Agentic Dialectic framework, we ran targeted workshops, ingested transcripts into the beta substrate engine, and validated/ranked outputs with the founder before committing to build. The engagement produced investor-ready strategy artifacts, a validated PRD + TAD, and an MVP prototype generated from those requirements and iterated via Vercel—demonstrating governance-first AI integration rather than feature-first automation.
The Problem: Luxury Infrastructure Without Governance
The stated goal was straightforward: build a premium live-commerce experience for authenticated luxury resale. The underlying problem was harder: luxury resale requires institutional-grade governance before scale. In this category, "trust" is not a brand claim—it's a system behavior.
Leading operators like The RealReal, Vestiaire Collective, Fashionphile, and Rebag have normalized authentication messaging, yet the buyer often sees little of the decision logic: confidence tiers, escalation paths, or adjudication trails. Meanwhile, generative AI has increased the risk of metadata drift—overconfident descriptions, misidentified materials, inflated era claims—creating real brand and legal sensitivity for conglomerates and houses that care about representation in secondary markets.
For a pre-seed startup, these pressures create asymmetry:
- You cannot afford inventory-heavy operations as the primary trust mechanism.
- You cannot afford opaque "AI-authenticated" claims that can't be explained.
- You cannot rely on UI badges to carry institutional credibility.
The true question became: how do we encode provenance, authentication discipline, and human authority into a repeatable digital marketplace model—without requiring physical custody?
The System: Formal Decision Layers Before Architecture
Before prototyping features, we established a governance-first operating model using Agentic Dialectic. The point was not to "do discovery faster." The point was to enforce integrity while AI accelerates extraction—so assumptions don't silently become system truth.
Layer 1 — Targeted Workshops (Signal Collection)
We ran structured sessions focused on marketplace dynamics, live commerce friction, authentication/provenance pathways, seller incentives, and the founder's community advantage. These were diagnostic workshops, designed to surface facts, constraints, risks, assumptions, and blocking open questions.

We reviewed extracted items together, ranked strategic importance, and explicitly validated, rejected, or flagged uncertainties. This created a stable decision substrate and prevented premature synthesis. "Extraction ≠ publication" was enforced as a rule, not a preference.
Layer 4 — Commitments (Requirements + Architecture)
Only after validation did we formalize the product plan: an investor-ready narrative, a PRD defining system behaviors and trust states, and a TAD specifying the governance model, data entities, and control points.
Control Model: Governance-First AI Integration
The MVP was designed as a trust infrastructure demonstration, not a marketplace launch. The core control model matched the story the product needed to tell under scrutiny: AI assists, humans authorize, the system governs.
What the governance layer guarantees:
- Stage ownership is deterministic — the backend owns stage/state; the UI displays only.
- Blockers are explicit — readiness is never inferred; blockers are returned as codes + human-readable messages.
- Extraction produces proposals only — model outputs can create Proposed items, never validated truth.
- Truth requires a human decision event — only a human-triggered decision can validate, reject, or flag.
- Eligibility is computed server-side — "can advance" is a backend computation, not UI counting.
This makes the system defensible in the exact questions executives and investors ask: "How do you prevent AI from laundering assumptions into truth?" Answer: proposal-only outputs, explicit validation events, append-only decision logs, deterministic stage rules, and server-computed eligibility.
